SAP, Merck and Metro are also using Synthesia, the British video platform that allows companies to create training material and internal updates with digital presenters.

The figures suggest that AI avatars have moved beyond the experimental stage. For large organisations producing regular training across countries, departments and languages, the appeal is straightforward: a video can be created without booking a studio, assembling a production team or asking the same executive to record several versions of a message. When a process changes, the company can update the script rather than reshoot the entire production.

Even so, companies cannot assume that an avatar will suit every corporate message, since the decision depends on what they need to communicate, what the audience expects and how much human presence the situation demands.

AI avatars work best when the information matters more than the presenter

The strongest argument for AI video is not that companies can replace people on screen, but that they can produce clear, consistent and frequently updated information at a scale that conventional video production rarely allows.

Large organisations tend to use the technology first for training because they often need to explain the same software, compliance requirement or operating procedure to employees working across several countries. Written guidance is economical but often difficult to absorb, while conventional video can be more accessible but becomes increasingly expensive and slow as additional languages, markets and updates are introduced.

An AI avatar changes that calculation because, once the content has been written and approved, the company can generate different language versions, adapt examples for local teams and revise individual sections whenever the underlying information changes. The format therefore suits subjects with a defined answer and a repeatable structure.

Typical applications include employee onboarding, software demonstrations, product training, health and safety instructions, compliance modules and explanations of internal processes. An avatar can also present routine company news when the objective is to distribute information rather than establish a personal connection between management and employees.

Bosch’s experience indicates what this can look like at scale. AI-supported video solutions are already used by thousands of employees, while SAP uses the technology to widen access to training and help professionals build skills relevant to modern companies.

In these cases, the avatar serves a practical purpose rather than acting as a publicity device: it delivers approved information clearly, in the required language and without the delays associated with conventional production.

The technology is moving from presentation to conversation

Until recently, most corporate avatar videos followed a familiar model in which a digital figure read a prepared script while graphics, captions or screen recordings appeared alongside it. The latest systems are becoming interactive, allowing employees to speak to an AI agent rather than simply watch it.

Synthesia is developing a format that is closer to a meeting than a conventional video, with its first application centred on AI role-play for training. A sales employee, for example, can practise a product conversation with an agent acting as a prospective client, which asks questions about the offer, challenges the employee’s answers and recreates some of the pressure of a real discussion. A second agent then takes the role of a coach, reviewing the exchange and providing concrete suggestions for improvement.

The move towards conversation gives the technology a more substantial role than simply placing a digital presenter in front of a script, since sales skills, management conversations and client service rarely improve through passive learning alone. Employees need opportunities to respond, make mistakes and receive feedback, which in a traditional training programme requires a trainer, a colleague or an actor.

An AI role-play can make the exercise available whenever the employee needs it, while also allowing repeated practice without using a manager’s time for every session. It may be particularly useful for employees who hesitate to rehearse in front of colleagues and would benefit from testing different answers privately before moving into a live exercise.

The quality of the training, however, still depends on the information supplied to the system. If the avatar draws on incomplete product information, outdated sales guidance or poorly structured source material, the resulting exercise will remain weak however convincing the digital presenter appears.

Companies also need to decide what the system is qualified to assess. An agent may identify whether an employee mentioned a product benefit, answered a common objection or followed an approved sales sequence, but it should not automatically be treated as an authoritative judge of empathy, judgement or professional ability.

Consistency is useful, but it can become artificial

Corporate communication departments often struggle with inconsistency because different business units explain the same policy in different ways, local teams translate messages independently and training material remains in circulation after the underlying process has changed. AI video can reduce some of this fragmentation by giving companies a central format that is easier to update, approve and distribute.

That degree of control is valuable in regulated or technically complex industries where a bank, pharmaceutical company or industrial manufacturer may need to ensure that essential instructions are communicated with the same terminology across the organisation. Approved scripts, controlled data sources and documented revisions can make an AI-generated video easier to govern than an informal presentation recorded by an individual team.

Yet perfect consistency is not always persuasive because audiences notice when communication has been engineered for efficiency rather than shaped for them. A technically polished avatar may still feel remote when the subject affects people personally.

Corporate video also performs several different functions: some formats transfer knowledge, while others represent leadership, demonstrate responsibility or ask employees to trust a difficult decision. Applying the same production method to all of them ignores those differences.

A digital presenter can explain how to submit an expense claim or use a new customer relationship management system, but it is far less convincing when announcing redundancies, responding to a workplace accident or explaining a strategic decision that will disrupt employees’ roles. In such cases, the identity of the speaker forms part of the message because employees expect to see the person responsible for the decision and assess how that person addresses its consequences.

Companies should therefore ask whether the communication requires an identifiable human being rather than whether the avatar looks sufficiently human.

Leadership communication should remain recognisably human

Senior executives are frequently asked to record messages that contain little personal content. A quarterly update may consist largely of figures, operational information and prepared corporate language, which can make it appear suitable for automation from a production perspective.

From a communications perspective, however, employees do not watch a chief executive only to receive information; they also observe tone, emphasis, confidence and the willingness to appear personally. A digital replica may preserve the executive’s appearance and voice but remove the act of participation that gives the message its significance.

The risk becomes greater when the organisation is under pressure, since a company cannot convincingly demonstrate accountability through a synthetic spokesperson. Even where the facts are correct, the format may suggest that management has delegated an uncomfortable communication to software.

AI can still support the process by generating subtitles, translating approved statements, creating shorter versions for different channels or helping localise supplementary explanations. It may also be useful for low-stakes follow-up material once the leader has communicated the central decision personally.

The role of the speaker provides the clearest boundary: an avatar can efficiently carry routine information, but communication that depends on authority, responsibility or reassurance still requires the person behind it.

Multilingual communication offers a strong business case

Swiss companies often use AI-generated video to produce internal communications in German, French, Italian and English, while international organisations may need additional versions for regional teams. Traditional localisation can be slow because each translated script must be checked, recorded and approved before publication. Some companies therefore default to English, even when employees would understand the material more easily in another language. AI video can simplify this work, but every version still needs a reviewer who understands the terminology, legal context and appropriate tone for the market.

AI video can make multilingual production considerably easier, but companies still need human reviewers who understand the terminology, legal context and tone required in each market. A translation may be grammatically correct while still using the wrong technical term, legal formulation or level of formality, and pronunciation of company names, local expressions and specialised vocabulary also requires checking.

Each language version therefore needs a named reviewer who understands both the subject and the audience, because companies may automate production without outsourcing editorial accountability.

Companies should also be transparent about the format. Employees do not need a long explanation each time an avatar appears, but they should not be encouraged to believe that a real person recorded or personally delivered a message when that did not happen. Clear labelling becomes especially important when the company creates a digital version of an identifiable executive or employee.

Attention is not the same as value

Synthesia itself offers a useful warning against adopting AI video simply because it appears novel. In 2019, the company produced a campaign featuring former England footballer David Beckham speaking nine languages. The video attracted considerable attention but generated no revenue, and the company has since said it would not repeat the experiment.

The example reflects a common weakness in corporate AI projects: technical novelty can attract attention without solving a meaningful business problem. The fact that an avatar can speak many languages, resemble a public figure or respond in real time does not establish that audiences need it.

Before choosing the technology, companies should examine the communication problem they are trying to solve: training that is difficult to update, material that employees cannot access in their preferred language, limited opportunities for sales practice or production costs that prevent useful video content from being made.

Where the answer is yes, an avatar may address a genuine constraint. Where the main objective is to appear innovative, the result is more likely to be an expensive demonstration that people watch once.

Start with a controlled use case

Companies considering AI avatars do not need to introduce them across every communication channel at once, since a limited pilot offers a more reliable way to judge whether the format works. The first trial should use stable, factual material, address a clearly defined audience and serve a measurable purpose.

A software tutorial, onboarding module or product-training series is more suitable than a chief executive’s message because the company can compare completion rates, employee feedback, production time and the frequency with which the content needs to be revised.

Cost should form only one part of that review, because a lower production budget offers little value when employees misunderstand the material or stop watching. The more useful test is whether the avatar helps people access, retain or apply the information.

Governance should also be agreed before production begins, covering script approval, permitted data sources, translations, use of employee likenesses, disclosure and retention of recordings or conversation data. Interactive agents require additional scrutiny because employees may disclose personal information, commercially sensitive details or opinions during a training session.

A clearly appointed content owner should approve each release, oversee revisions and correct the material when circumstances change, ensuring that responsibility remains visible even when the production itself is automated. The platform may produce the video, but it does not assume responsibility for what the company tells its employees.

AI avatars are becoming a credible corporate communications tool because they can make certain forms of video faster to produce, easier to update and available in more languages. Their strongest role lies in structured communication where accuracy, access and consistency matter more than personal presence.

Used within those limits, the technology can improve training and reduce unnecessary production work. Used as a substitute for leadership, judgement or genuine human contact, it risks drawing attention to the very absence it was intended to conceal.

[132

post-13873","post","type-post","status-publish","format-standard","has-post-thumbnail","hentry","category-social-media-content-creation

Should Your Company Use AI Avatars for Corporate Communication?
